Start planning warehouse staffing for 11.11, 12.12 and other sales campaigns with the operational deadline: when must orders be ready for the next stage of dispatch? Then work backwards through picking, packing, sorting and the preparation each team needs.

A sales date does not describe the full staffing requirement. Work may rise before the campaign because stock is being prepared, during it as orders arrive, and afterwards while delayed orders, returns or remaining work are cleared. The dates and activities should be confirmed against your own forecast.

Map the work around the campaign

Create a daily view of expected orders, existing backlog, processing capacity and dispatch cut offs. Separate tasks that need additional people from those limited by equipment, system access or available space.

If packing stations are already fully occupied, adding packers without somewhere to work may not increase output. If labels cannot be produced, more picking activity may simply create a larger queue.

Where feasible, arrange familiarisation before the busiest shift. Confirm who can train new workers, how many can be inducted at once and what equipment is available.

For roles requiring site specific competence, define how readiness will be checked. A candidate's previous warehouse experience does not automatically establish readiness for your products, systems or handling procedures.

Agree the triggers for changing headcount

Set operational review points. For example, if a backlog remains above your agreed level at a dispatch review, the team should assess whether to change staffing, move work or resolve a bottleneck.

Do not treat extra hours as the only response. Confirm working arrangements and any applicable limits before changing schedules. Workers and supervisors need clear updates, especially when a shift's end time changes.

Plan the recovery days

Identify who will process remaining orders, returns and attendance adjustments. If temporary support ends on the sales date but work continues, the regular team may inherit a gap that was predictable.

Close the campaign with a short review: forecast against actual demand, output by activity, worker readiness and unresolved records. Use that information to improve the next campaign.
